Clothing manufacturers are currently facing a common challenge: the varying skill levels of frontline production workers make it difficult to ensure consistent and stable quality across different production batches. Drawing on my years of experience in quality management, I believe the following aspects can be considered:

Feasibility of mass production for sample craftsmanship


During the early development and design process, clothing pattern makers need to consider the feasibility of the designer’s draft structure. Often, some designers only focus on the product’s appearance and abstract concepts, but in reality, an unreasonable structure can pose risks to consumers during wear and create bottlenecks in production processes and efficiency.


Before making sample garments, sample technicians must analyze the craftsmanship of each cut piece. They must fully consider the feasibility of mass production for each process during large-scale manufacturing. Often, a sample technician may go to great lengths to use various techniques to complete a sample, but in actual production, frontline workers may be unable to achieve the same due to equipment or process issues, ultimately leading to changes in the process. This results in inconsistencies between the bulk production samples and the earlier sales samples, as well as complaints and feedback from distributors.

Kanban Efficiency


This involves hanging a kanban in the workplace, with its content divided into two main sections:


First Section:Detailed diagrams and molds of sewing techniques for key product areas, showcasing the process innovation of frontline employees. By using self-invented auxiliary tools, product quality can be better ensured and production efficiency improved. The primary goals are:


1. Encourage employees’ creative enthusiasm;

2. Enhance employees’ understanding of product craftsmanship and their ability to challenge themselves;

3. Flexibly adjust substitute personnel for each process (for example, if a worker in a certain process is unable to work due to special reasons, a substitute can step in to maintain unified process standards).

Sample Standardization


Standards represent the optimal state and a unified reference for execution. Without standards, there is no basis for execution or areas for improvement. There should be many standards in the production site, including operational and quality standards, 6S and safety standards, operation and maintenance standards, process and rework standards, safety stock standards, and more.


By observing the specific operations of different employees performing the same process, differences can be identified, including the sequence of actions, the force applied, and whether any steps are omitted. Differences indicate a lack of standardized operation training for sewing operators, which significantly increases the likelihood of product variations. During routine quality inspections, it is often found that different operators have different hand movements and sequences when attaching zippers, with no standardized video references, relying solely on the operator’s own experience. Such products cannot meet customer quality standards.


How to solve the above problems?

First, key process operators will have correct samples that detail the production methods and precautions.


For example: For attaching four-button snaps in the finishing process, the sample board will indicate pressure, mold codes, mold tightness, operation techniques, direction, final product tightness, and precautions. This ensures that any operator can produce the item while maintaining unified quality standards.
